# Should you build it yourself or pay someone to build it?

**Build it yourself when the job is small, repeats, and nobody is hurt if it is wrong for a week. Pay someone when it touches money, bookings or customers, and when nobody in your business will look after it. If neither of those describes you, do not automate it yet.**

## Why should you trust this from someone who sells the done-for-you version?

You probably should not, entirely. I build these for people, so I have a side, and you should read the rest knowing that.

Here is what to do about it. Every page you find on this question is written by somebody who sells the done-for-you version. Every one of them reaches the same conclusion. That is not a conspiracy, it is just who bothers to write about it.

So read all of us the same way. Weigh the parts where we argue against our own interest. Discount the parts where we do not.

The test below is written to send you away when the answer is that you do not need me. If it never does that, it is advertising.

## How do you know which one you are?

Three questions decide it, and you can answer all three in about a minute.

1. **Can you write the job down?** Half a page, the way you would brief a capable temp. If you cannot, neither option is open yet. A builder would only be writing it for you, and guessing at the bits you left out. 2. **Is there someone who will look after it?** Not who could. Who will, on a Tuesday, when it has quietly stopped working and nobody has noticed.
3. **What happens on the day it is wrong?** A draft email in the wrong tone is a shrug. A wrong price is money. A double booking or a missed enquiry is trust.

Write it down, nobody to maintain it, real consequences: pay someone. Write it down, someone to maintain it, small consequences: do it yourself. Cannot write it down: neither, yet.

Most people are not one or the other across the whole business. They are one for this job and the other for that one. The useful version of this question is never asked about your company. It is asked about a single task, one at a time.

The order matters. The first question decides whether either option is open to you at all.

## When is doing it yourself the right answer?

Doing it yourself is right when the job is small, it repeats, and you can describe it. The fourth condition matters most: being wrong for a week would annoy you rather than cost you.

That covers more than people expect. Drafting the same four emails. Turning a pile of notes into a summary. Writing a first pass at a quote from prices you have already decided. None of these need a builder. Paying for them is paying for an afternoon of your own attention.

There is a second reason to start yourself. Nobody selling services will tell you this one. Doing it once teaches you your own process. You find out which step you could never explain. That is exactly the step a builder would have got wrong. The knowledge is worth more than the time it costs, and you keep it whoever builds the finished thing.

## When does paying someone earn the fee?

Paying someone earns the fee when the thing has to keep working while you are not thinking about it.

Usually that means one of four things. It touches money, bookings or customers directly. It has to connect to the systems you already pay for, rather than sit in a chat window. It needs to behave the same way in six months, when the tool underneath it has changed. Or nobody in your business will maintain it. Pretending otherwise is how these quietly die.

What a fee should buy you is narrower than most people advertise. Three things. It works on your real cases, not on a demo. It is written down well enough that someone else could pick it up. And it is yours without the person who built it.

If a proposal does not hand you all three, you are renting a dependency.

Ask what happens if you stop paying. The answer tells you which of us you are talking to.

## When is neither one worth doing?

Neither is worth doing in three cases. The job does not actually repeat. You cannot describe it. Or the thing that is broken is a decision rather than a task.

The clearest sign is a job you do differently every time, because the circumstances differ every time. Automating that produces confident nonsense. The second sign is a process about to change anyway. You are moving premises, changing software or rethinking the service. Build it after, not before.

The third is the one people least want to hear. If the real problem is that nobody has decided who owns something, no amount of building fixes it. You will have the same argument, faster.

## The two, side by side

## In short

- Write the job down first. If you cannot, neither option is open to you yet.
- Small, repeating, low stakes, and someone to maintain it: do it yourself.
- Money, bookings or customers, and nobody to maintain it: pay someone.
- A fee should buy three things: it works, it is written down, and it is yours without the builder.
- If the job does not repeat or the real problem is a decision, build nothing.

## Common questions

**Can I start it myself and hand it over later?**  
Yes, and it is usually the cheapest order. A rough version you built tells a builder more than a briefing call ever will, because it shows the steps you forgot to mention. Keep it, however untidy, and hand it over as the specification.

**What should a done-for-you build hand over at the end?**  
The working thing, the written standard behind it, and access that does not depend on the person who built it. If any of the three is missing, ask why before you sign, not after.

**How do I avoid paying someone for an afternoon of work?**  
Try the smallest version yourself first, for an hour. If an hour gets you most of the way, you have your answer. If an hour tells you the job is bigger than it looked, that is worth knowing too, and it cost you an hour.

**What if I start it myself and get stuck halfway?**  
That is a normal outcome and not a wasted afternoon. You now know where the difficulty actually is, which is the part worth paying for. Hand over the half you built and ask for the rest, rather than starting again.
